Performance reviews people actually finish: a 4-step template

A simple review cycle that managers complete on time and employees find genuinely useful.

Better reviews

Most review cycles fail for the same reason: they ask too much. Long forms, vague ratings and tight deadlines turn a useful conversation into a box-ticking exercise.

1. Ask three questions, not thirty

What went well, what could be better, and what should we focus on next? Three open questions produce more honest answers than any rating scale.

2. Collect input before the meeting

Self-reviews and peer feedback arrive a week before the conversation, so managers walk in prepared.

  • Self-review: 15 minutes
  • Peer feedback: 2 to 3 people
  • Manager review: 30 minutes

3. Make the conversation the main event

The form is just preparation. Block an hour, talk about the future, and agree on two or three goals.

4. Follow up in 90 days

A short check-in keeps goals alive and turns an annual event into an ongoing habit.
